How AI Is Rewriting the Corporate Org Chart (Deepa Vyas, Forbes)

Forbes stage talk. Deepa Vyas, Global Head of Data & AI Executive Search at ZRG Partners, walks through what the executive-search market is actually seeing: the org chart is being rewritten while enterprises debate AI strategy, and the bottom two layers are being squeezed from both ends.

Captured from youtu.be/lqzETOkufSg via Daily Learning 2026-10-19 18-46.

The scorecard that reframes the stakes

Vyas opens with FactSet earnings-call mentions of "AI":

  • 10 years ago: a handful of tech companies said it.
  • Q4 2023 (ChatGPT launch): mentioned ~110 times.
  • Q1–Q2 2026: AI is mentioned on two out of three earnings calls.
  • Share-price delta: companies with an AI story are up 15.7% vs 8% for those without.

No matter what you say about the hype, that's real pressure for a CEO of any public company to have an AI story. But not only does a CEO need to have an AI story — that means it's your AI story. Because who owns the org chart? All of us, in our respective roles.

The org squeeze — two red boxes

Traditional org = bottom rung + ICs + managers + a few leaders. AI is compressing it from the middle:

  • Headline: 116,000 AI-attributed cuts. Vyas's clarification: "a robot has not walked into the room, sat in your chair, and replaced you." The number represents reallocation — companies investing payroll dollars into data centres, tokens, and talent. Results-not-yet-measured.
  • Red box 1 — Gen Z entry level: underwater by 20%. The 20% is we didn't hire them, not we fired them. The scariest consequence: if we don't hire the bottom rung, who runs the company in 2035?
  • Red box 2 — middle managers: squeezed. Organisations tell managers "do more with less, use AI, now have 12 direct reports" — and expect them to shift from delegation to coaching.

New roles that are appearing on org charts

Named in the talk, from executive-search demand:

  • Chief AI Officer
  • Chief Data & AI Officer
  • AI Forward-Deployment Engineer
  • AI Agent Operator ("a Gen Z person coming in and managing agents" — the EQ-plus-model-management role)

The talent-side reframe

  • Gen Z must come in with AI-fluency in conjunction with the experience they don't yet have. AI fluency is now table stakes on the resume. "If it is not on your resume, I don't know what you will do in this market."
  • Managers can't be replaced because the delegation-and-information-routing work is being absorbed by AI; what remains is coaching, EQ, critical thinking, human judgment — "which is why managers cannot get replaced." But if they are not visibly working with AI and creating value, "you are going to be dead in the water."

Where displaced managers are actually going

Not Anthropic or OpenAI (a few). The real competitive loss is to the Company of One — the portfolio-career economy. Managers want a portfolio of logos rather than one FTE role. Vyas's reframe for recruiters and CEOs:

That is the new gig economy. It's the portfolio-career economy. And those managers are like, I don't want 12 direct reports; I can just do this and work for ABC company and have my own hours and I can be remote. That's who you're hiring against.

Enterprise response: sometimes you have to hire a fractional executive instead of an FTE. The hiring market now includes this bucket by default.

Four plays Vyas gives to HR leaders / CEOs

  1. Redesign entry-level job specs around skills and outcomes, not years of experience. "Those job specs are going to be obsolete every 6 to 12 months because technology is moving so fast." Skills × jobs-to-be-done — not tenure.
  2. Hire for skills over tenure. "If I hear a client tell me 'I need 7–10 years of experience,' well, hell, ChatGPT came out in 2023. I'm sorry, I'm not going to get that for you." The exception is the handful of PhDs who built the neural-net foundations themselves — one person vs the dozen you need to hire.
  3. Price the portfolio-career competition into your job design. Expect to offer fractional / remote / outcome-paid variants of senior roles, or lose candidates to the Company-of-One.
  4. Tell your people about AI first, before the earnings call. "There is a huge loss of trust in this market because the last thing you want is your CEO going on that earnings call saying here's our AI story — but you haven't told your organisation yet, and they're going to say I'm being replaced by a robot."

What this changes in the vault

  • First-in-vault earnings-call-mention anchor: two of three Q1-Q2 2026 earnings calls mention AI; AI-mentioners up 15.7% vs 8%. This is the strongest market-pressure anchor the vault carries on why every CxO is forced into an AI story.
  • First-in-vault Gen Z-hiring-underwater-by-20% anchor, with the correct interpretation (not hired rather than fired). Connects to the vault's AI Layoff Trap discussion as the entry-side pipeline failure.
  • First-in-vault named instance of Chief AI Officer / Chief Data & AI Officer / AI Forward-Deployment Engineer / AI Agent Operator as search-market demand categories.
  • First-in-vault articulation of the portfolio-career economy as the competitor middle managers escape to when squeezed — Company of One + fractional executive as a hiring-market bucket.
  • The "tell your people first" anchor as a trust-governance pattern on AI-transformation comms.

Connects to your work

  • CHRO / CIO — the entry-level pipeline math (Gen Z underwater 20%) is the vault's sharpest statement that the demographic consequences of 2026 hiring freezes land in 2035 management. Any transformation plan that assumes bottom-of-funnel will refill itself when the economy loosens needs this input.
  • CIO — the new-role list (CAIO / CDAIO / AI-Forward-Deployment / AI-Agent-Operator) is a planning spine for 2027 org-design. For Manila IT-adjacent framing, the AI-Agent-Operator role (EQ + model management) is the new middle-manager primitive worth staffing early.
  • CMO / COO — AI-fluency as the resume floor means the brand-voice-under-LLM and workflow-under-LLM problems are no longer about will people use these tools; they are about governance of how everyone already does. See AI Writing Detection.
  • CxO comms — the "tell your people first" rule is a load-bearing comms rule the vault should carry: the earnings-call AI story must trail the internal AI story, not lead it, or the trust loss compounds.
